Hidden preconditions
A shape looks portable because its structural description is complete. The description is complete and the shape is still not portable. What it needed was never in the description.
Every operating model on this site is written as a structure someone can borrow one piece of, rather than a movement someone has to join. This page states that position, then publishes the strongest objection to it alongside, because the objection is partly right.
Software engineering solved a problem management never did. It learned to name a recurring structural arrangement precisely enough that two strangers can argue about it.
Management has shapes too, but they arrive as named ideologies rather than named structures, bundled with a worldview and a consultancy. Holacracy, RenDanHeYi, the Spotify model, Teal, Agile at scale.
The Gang of Four move was the opposite: strip the arrangement down to context, forces, and resolution, and let anyone use it without joining anything. Nobody is a Decorator believer.
The Gang of Four are Erich Gamma, Richard Helm, Ralph Johnson, and John Vlissides, whose 1994 book Design Patterns gave programmers a shared catalog of twenty-three named arrangements. Each one is written to the same template: the problem it solves, the forces that pull against each other, the structure that resolves them, and what you give up. A programmer in Lagos and a programmer in Oslo can say Observer and mean the same thing, and neither has to have read a manifesto.
Management never got that. Its recurring arrangements exist, and some of them have run for decades, but they arrive with a founder, a book, a certification, and a set of beliefs about people that you are asked to adopt along with the org chart. Zappos did not adopt a circle structure. It adopted Holacracy, and lost about 30 percent of its people doing so.
The whole site is an exercise in this. Each shape on the patterns page is a management tradition with the worldview removed and the structure kept: context, forces, structure, participants, preconditions, consequences, known uses. A US bank can take one piece of Haier's model, the internal price on every handoff, without adopting Haier's philosophy wholesale, because the piece is written down separately from the philosophy.
The templates are not neutral. Writing a shape this way makes claims that its originators might reject: that the structure is separable from the belief, that the preconditions can be listed, that the consequences can be stated without the founder in the room. The next section is about where those claims break.
Toyota's andon cord is trivial as a structure. A person can stop the line. Written to the template it is one sentence, and it dies instantly anywhere that stopping the line means blame. The structure is the visible part of a mechanism whose working parts are norms, tenure expectations, and what happened to the last person who pulled it.
This is the strongest objection to the thesis, and it is published here rather than answered in private because it is partly right. It bites in three ways.

Stripping the ideology can strip the accountability with it. Beliefs make claims about what people owe each other, and a structure with the beliefs removed may have nobody left who owes anyone anything.
Placing RenDanHeYi beside the Spotify model as peer shapes implies comparable evidence. One has decades of operating history at scale. The other was a conference talk that its own company did not run as described.
The Spotify model was widely copied as squads, tribes, chapters, and guilds after Henrik Kniberg and Anders Ivarsson published a whiteboard paper in October 2012 describing one company at one moment. Primary source
In 2020 Jeremiah Lee, a former Spotify engineer, wrote that the model as described never fully worked inside Spotify: squads lacked real autonomy, chapter leads had accountability without authority, and cross-squad coordination went unowned. What traveled was the chart. What did not travel was the tenure, the trust, and the regulatory room the chart assumed. The canvas records this as structure copied without preconditions, the anti-pattern the thesis is most exposed to.
Every shape on the patterns page carries a list of things that must be true first, written to be tested. If one is false, the shape is being described, not run. The list is where the belief layer enters the template.
Primary, reported, advisory, or soft, with a sentence on why. A shape with decades of operating history and a shape from a conference talk get different marks, and the mark sits next to the name.
Where an arrangement only works when people hold a particular belief about what they owe each other, the shape says so in its preconditions. That makes the belief a testable claim rather than a philosophy you have to join.
The counterweight is that the ideology-bundled alternative is worse. When a shape can only be adopted as a movement, organizations either swallow it whole or reject it entirely, and neither produces learning. A shape with its preconditions listed can at least be adopted wrong in a way somebody can name.
The coverage pass scored 210 frameworks across twelve categories against the twelve cells. One of them load Composition as this site defines it, work decomposed by judgment type and assigned to a kind of executor. Forty-nine describe no cell at all and are recorded as preconditions on shapes: the culture and leadership literature, which is the belief layer the objection above is about. The most loaded cells are Authority (68), Structure (61), Learning (58).
That last number is the structural answer to the objection. The belief layer is real, it is separate, and the literature already treats it separately. The Preconditions field is where it enters a shape. The full count, per framework.
Seven shapes are written to the template so far, with eleven candidates on the roadmap and four anti-patterns. Each one carries its preconditions and its evidence rating, which is the thesis applied.
